I basically agree with you, it's just a matter of degrees how much the head coach still matters. The head coach still matters to the players, but IMO much less so than before NIL. Great coach at UC Irvine with NIL of $50K is not going to win out over jerk coach at Kentucky with $7M. See BYU recruit A.J. Dybantsa for an example. Head coach at BYU is Kevin Young who IMO doesn't have much of a resume (might be a great guy, I don't know). Dybantsa's finalists for which college to attend were Alabama, Kansas and North Carolina. Their head coaches are pretty good, especially Bill Self (understatement of the year?).
We'll see how it all shakes out. I'd estimate we're 25% of the way in the transition from what was to what will be. Multi-year player contracts might be next.
